从以上数据可以看出,公司年度总体离职率呈现偏高,已超过公司发展中正常的人员流失率(30%)。因公司新开发项目启动,20xx年新进人员75人,比年初公司总人数增加了一倍,且本年度新进人员离职率为30.6%。上述现象的出现,是导致公司总体流失率偏高的重要原因之一。

(二)各月份离职率

从以上数据上看,公司在20xx年上半年度离职率较低,下半年度离职率呈现明显偏高趋势。其中,在1月、2月、5月、10月及12月这五个月份的离职率均未超过4%,其影响因素主要表现为:第一,受临近春节人才市场需求量不大、年终奖金发放等因素影响,员工在1月、2月离职的愿望不强。第二,公司分别在本年度3月、9月组织了大规模的人才招聘会进行了大量的人员补充,受此因素的影响,在4月、5月及10月的离职率呈现偏低的趋势。

同时,公司在3月、8月、9月及11月这四个月份员工的离职率明显偏高,离职率均超过10%。其影响因素主要表现为:第一,在3月份,本地区房地产人才市场的人才需求数量明显上升,成都商报、华西都市报等成都主要媒体均出现大篇幅的针对房地产行业的人才需求招聘。受此因素的影响,公司在3月份出现员工离职率明显偏高的趋势,其离职人数已远远超过1、2月份离职人数的总和。

第二,受公司内部各因素影响,公司在8月、9月两个月均表现出离职率再度上升的趋势。在9月公司组织的大规模招聘,也受此因素的影响。

(三)各岗位序列离职率

根据公司的业务发展流程,本部分将公司各岗位划分为管理类、工程类、策划类三个岗位序列,以便于对公司各岗位的流失情况进行分析。其中,管理类包括人力行政中心、财务中心、招标办及总经办,工程类包括工程部、预算部,策划类包括产品研发中心、策划部。各岗位序列的(年度)

从数据上看,公司管理类岗位的总体离职率最低,而工程类、策划类岗位的总体离职率明显偏高,其中策划类岗位的总体离职率已超过公司的总体流失率。可见,公司业务类人员的流失率已远远超过职能类人员的流失率。对一个高速发展的房地产企业来说,此种人员结构流失极为不合理的现象对公司业务的发展将产生极为不利的影响,应引起高度重视。

(四)各职务等级的离职率

为便于对人员离职率的分析及统计,本部分将公司的职务等级分为中高层人员及员工两大部分,其中,中高层人员指各部门负责人及以上,从数据上看,在公司总体离职率偏高的情况下,公司中高层人员的离职率也呈明显偏高的趋势。其中,在20xx年度总监级人员的离职总人数为4人,占中高层人员离职率的50%,该部分离职人员中以策划类总监离职表现的尤为明显。可见,公司的中高层管理人员队伍稳定性不高,以致出现策划部门频频“换帅”现象。

根据对成都房地产市场各岗位薪资水平的了解,预计我公司目前实施的.薪资水平属房地产行业薪资总体水平的80分位左右。可见,出现离职率偏高的现象,与薪资因素关系不大。本报告认为,产生人员离职的主要因素有以下四个方面:

(一)上下级沟通不畅。从对部分离职人员面谈的结果上看,员工与直接上级的沟通不足,是导致员工离职的主要原因。主要表现在两个方面,第一,公司中层人员尚缺乏主动和下属沟通的意识和技巧,尤其是在工作技能指导方面,以致员工在工作中遇到困难、信息不足时,不能得到部门领导的及时帮助。此种状况的长期存在,必然引起员工在心理上的不满。第二、沟通的渠道不畅通。关于公司基层员工建议、投诉等信息,我公司尚无一套完整的沟通渠道。虽实施了总经理信箱制度,但实施的效果明显不佳。第三,离职管理水平欠缺。在员工提出离职或公司主动劝退过程中,部门负责人未能与离职人员进行充分的离职面谈,这就增大了员工离职的可能性。

(二)职业发展空间不足。随着员工工作年限、工作技能的不断增加,明确的职业发展空间便是留住员工的重要途径,而目前公司尚无完整的考核体系、培训体系及人员晋升体系,尤其在员工晋升途径上。这必然导致部分具备高技能、丰富经验离职现象的出现。

(三)公司凝聚力不强。企业文化的建设关系公司人才队伍的稳定性。飞森公司在经历了七年的发展历程中,公司员工的凝聚力问题一直是公司企业文化建设的短板,主要表现在企业文化理念不明确、公司发展战略传达不到位及各部门沟通协调度不够等方面。

(四)奖惩制度不合理。公司已制定了明确的公司奖惩制度,但执行的效果不佳,部分员工抱怨大,这也是员工离职的一个重要原因所在。主要表现两个方面,第一,在制度规定中,对奖励和惩罚的标准界定不明确,以致奖惩的随意性过大。第二,在执行过程中,惩罚的力度过大,而奖励的力度过下,以致奖与惩不平衡,员工出现抱怨、不满情绪。

结合以上离职原因分析及公司发展现状,本部分从以下五个方面提出改进建议,试图在一定程度上增强公司员工的稳定性。

(一)建立人员晋升机制。明确的人员晋升机制不仅有利于拓宽员工的职业发展空间,更有利于解决公司公司管理人员短缺问题,这为项目储备合格的项目管理人员尤为有利,建议从以下几个方面予以完善:第一,加强公司的职位体系管理,明确划分职位级别(如:总经理级、总监级、经理级及主管级别等)并严格区分工资待遇。第二,明确员工晋升的职位范围、晋升应具备的条件、晋升程序及晋升考核等流程。

(二)清晰的定位中层管理人员的角色。由集团人力行政部制定针对各中心(部门)负责人岗位说明书,严格规定其职责分工。除业务上的工作职责外,建议强调以下几点职责:第一,管理者作为“导师”要担负起辅导本部门员工业务工作的职责。第二、上传下达角色。认真传达有关公司战略会议的精神,让本部门员工知晓公司重大方针政策(保密事项除外)。第三,营造部门和谐的工作环境。同时,人力行政部应多组织面向中层管理人员有关管理技能提高方面的培训。

(三) 加强员工离职管理。员工的离职管理一直是我公司人力资源管理中的薄弱环节。建议从以下三个方面予以完善,第一,离职数据的统计。人力行政部应定期统计集团范围内的人员流失数据(包含年度/季度人员流失率、人员离职面谈记录),以有利监控公司人员流失情况。第二、离职面谈。对主动离职或公司辞退的员工,应以制度的方式规定直接上级和人力行政中心负责人与离职人员进行充分的沟通,以起到了解离职真实原因及挽留优秀员工的目的。第三,离职程序。人力行政中心制定明确的员工辞退、离职程序,避免部门负责人辞退员工的随意性。

一个稳定的、优秀的人才队伍,对公司发展战略的实现起到至关重要的作用,通过此报告希望引起公司领导对员工离职情况的高度重视。

数据分析要求分析人员具备对数据的敏感性,能及时发现异常数据。敏感性来源于对数据的来龙去脉有非常清晰的理解,看到一个数据,能迅速想到各种关联,并迅速判断背后可能的原因。比如,有次我去找一位财务经理,她刚拿到新一期的合并报表初稿,翻完立马跟旁边的报表会计说:这两个数是要匹配的,去看下是不是汇总错了;还有这个,明显比上个月高出太多,再核对下。再比如说,看到当期毛利率降低,至少想到三个影响因素:成本增加、售价降低,高毛利产品卖少了。

那怎样的数据属于异常数据?很简单:

与预定目标对比没有完成既定目标;

与历史数据对比发生大的波动;

关键指标(比率或kpi)不在正常范围;

业务分析是要透过数据再深入去理清数据背后的业务原因,发现流程中可能的问题点。比如,毛利率下降,明细数据反映出来最大影响来自售价,那就要延伸看价格为什么下降?是因为到了季度末所以业务员大量冲业绩采用了降价销售?那么这个价格是否在控制范围?是否需要重新评估定价策略?降价带来了多大的销量增加?这个数据以后是否有参考意义?

再来看一个案例:a公司主营基建项目,给移动建基站,季度末做分析时发现,怎么利润那么高!赶紧呼唤业务,一问才知道,100个基站,已经建成了90个,项目经理完工进度上反馈的也是90个,理所当然地,财务就确认了90%的收入,这对吗?看起来很对,可事实上,100个基建,这90个不是在无人区就是在城市边沿,施工成本很低,剩下的10个全是城市中心商业区,施工周期最长,成本也最高。

还有一个案例,农产品加工企业的分析报告中反映,当期产品生产成本对比上年同期增加了10%,是什么原因?经分析主要有三个原因:原料质量整体下降导致产出率降低;能源耗用对比上年同期大幅增加;原料收购总量对比上年下降,分摊的单位固定成本增加。在这三个因素中,哪项是需要经营分析会上需要重点注意并提出改善建议的?短期看显然只有能耗是企业可以改善的,因为原料在收购开始几乎就已成既定事实,想要改善也只有在来年下功夫。

所以说,业务分析首先需要财务的核算口径能真实反应业务,然后需要发现数据异常背后的业务逻辑,最后是要能分辨出什么是可控的,并作为重点跟进和改善。

常用的财务分析方法大家应该都有所了解,主要有:比较分析法、比率分析法、趋势分析法,实际应用中通常会结合起来使用。

比较分析:是指通过两个或两个以上相关经济指标的对比,确定指标间的差异,并进行差异分析或趋势分析的一种分析方法。它是一种最基本、最主要的分析方法。比较分析难点在于确定与谁比较,通常会选择这样一些维度:与目标对比,与同期对比、与行业平均或行业标杆对比、与主要竞争对手对比。如果是集团企业,子公司间横向比较也很常用。那比较什么呢?通常是要选取整个供应链流程中的关键kpi指标有关的数据,比如:单位产品成本、产品质量。

比率分析:最重要的是理解比率所对应的经济含义,以及指标健康的波动范围。

趋势分析:通常用作定性分析,通过变动的性质判断未来的发展方向和发展前景。
