跑了很多渠道,医院,商超,养生会所,礼品公司,药店等,在以前的公司只涉及了保健品在药店的拓展,很少涉及医院,养生会所,礼品公司等渠道。

将近一个半月的拓展,开阔了眼界,了解了更多的保健食品销售渠道,接触了一些公司的老总,拓展了知识面,但同时也意识到由于公司产品价格比一般保健食品高,很少有广告,知名度还不足,所以目前在一些渠道很难有发展,比如药店渠道,大多药店的保健食品价格偏低,有广告支持,在没有支持的情况下,产品在药店很难产生销售,所以暂时不考虑再拓展药店。

因为大多医院只能开处方药,有政策制度上的限制,所以医院方面,目前也很难有突破。

养生会所的消费者够买力高,适合公司产品的销售,拜访了很多养生会所,目前已和一家推拿养生馆合作,后期会继续于这方面的工作。礼品公司的客户面广,中高低端礼品都有市场,需求面广,合作方式灵活,所以也适合公司产品的销售拓展,以后会把重点放在这一块,工作方向将会由全面拓展,变为重点拓展。结合公司产品的特性,多跑一些适合公司产品的渠道,争取在这些方面有突破,“少走弯路”。

一直认为一家公司的企业文化和管理都十分重要,进公司以来,早上上班很安静,大家都在做自己的事情,没有聊天,没有闲玩,同事们都很实干,容易相处,气氛很融合,但同时也感觉管理层与员工沟通太少,希望获得更多的沟通与批评,以利于工作和自我缺点的改正。 四:自身在工作上的优点及不足

因为之前从事了三年保健食品会议营销,也在德维康生物工程有限公司做过保健营养品专卖店店长和区域销售经理,所在公司十分注重培训,自己也十分注重学习,所以有一定保健食品销售方面的积累。在德维康上班半年没有迟到,早退,矿工过,严格遵守公司的规章制度,注意同事之间的关系,不议论公司及同事的是非,维护公司的形象,特别是遵守公司财务上的制度,不贪一分不属于自己的东西。所关注的是自己能力上的提高,有合适的平台发挥自己的长处,但同时自己也有很多不足:

1.认为自己专业知识还不完善和精熟,所以以后会更多的看一些关于天麻,石斛的书籍。

2.营销和管理方面上的知识还远远不够,所以后期会加强这方面的学习。

3. 提高自身业务水平,熟悉各岗位的工作流程,提高自己发现问题、分析问题、解决问题的能力。

本人是一个销售方面的新人,接触销售2年多,任销售经理时间也不长,销售理论等都没有经过系统培训,此刻刚入职到新公司,透过市场方面的调查状况写了这么些话给老总,同时转载给各位前辈看下,请大家批评指正错误和不足的地方,谢谢!

我于11月27日正式进入我司工作。由于之前接触的工作层面不同,初来我司,对于我司所销售产品的具体状况都不太明白,所以十分有必要对我所要负责的区域进行一个较为详细的调查和了解,以及对各方面的调控和操作都要有着基本上的掌握。

透过两个星期对终端和客户的调查了解,整体上对东区市场的状况有了较初步的认识。对客户的基本状况、结算方式、整体销量、回款速度、促销员的基本状况,以及我们的业务开展状况都有了大致的掌握。

同时在最近的观察中,也看到了部分我觉得有必要发表个人认识和见解的地方。

1、买断与铺货的资金压力和风险周期分析

买断方面,我司实行的是现款现结,不退货。这样,资金运转周期比较短,短期效应比较大。同时,资金压力也风险都降到了最低。而铺货的结算方式,资金覆盖面广,运转周期长,流动资金比较大,也就造成对于资金的压力和风险周期针对买断而言,都有大幅度的增大,正因为这个原因,我司主要还是提倡买断的结算方式。

2、买断与铺货的成本和利润空间分析

1)对于我司来说,买断的利润比较低,我根据我司的部分机型的买断价格和铺货价格比较了下,平均比较起来,买断出货价比铺货出货价相差了约220元/台。而铺货的终端上促销员的话,提成的平均金额为75元/台,无形中,两个结算方式就利润方面的比较,我司平均要降低了145元/台的手机利润。

2)对于结算方式为买断的客户来说,由于现款现结,而且不能退货和无价格保护,再加上对自身的资金占用周期来讲,提货就比较谨慎。提货量少的话,在其终端上柜的同款机型的数量就少,上柜数量少,那么就直接关系到销售量;相反,铺货的客户,上柜机型的数量多,在店面的整体宣传就有了一种无可比拟的优势。对于买断的客户,由于我司的利润空间降到了最低,不能上促销员,虽然利润比较铺货较高,但是由于宣传方面的劣势再加上铺货终端有促销员的努力推荐,整体销量比较,相差无几,甚至要差,而且买断的利润空间要低,这样就造成了我司自身的利润少之又少。虽然,我司尽量把优势发挥在产品性价比方面,但是还是没有太好的效果。

3、推荐:

1)改变结算方式:

a、铺货,按照正常的铺货方式操作,区域经理就应做到,首先,要对每一天给铺货经销商的出货数量,和每一天经销商的销售量及库存数都要了然于胸。其次,要根据这些数据进行分析,及时回款,及时上货,不要积压库存。

b、购销可退货,即对于经销商给予现款现货的结算方式,但是我司能够承诺一个月内经销商因为滞销在机器不影响我司二次销售的前提下,能够给经销商带给退货,但是退货款只能在下次提货的货款中低扣,而且我司承诺给其长期库存价保,出货价格能够在买断价和铺货价之间自行控制,相信这样的操作方法对于经销商必然还是会有兴趣。

c、我司对于经销商带给某几款机型几台作为铺底上柜给经销商,经销商如果再要提货,务必按照现款现结的方式来结算,价格就按铺货价格体系来操作。其中铺底的机器所有权归我司所有,合作终止时,我司有权收回,已销售须按照当时的出货价格结算。

2)提高客户信用度

a、寻找合作对象,要选取整体形象和信誉相对要好的客户,作为资金安全的前提。

b、要求客户填写我司的客户信用报告和带给我司所需要的文件,给客户强调合作的诚信和职责。(客户信用报告见附件)

透过近期对东区市场的了解,发现区域人员对于销售工作仅仅停留在单一的送货到售后到回款的工作方面,随机遇到问题随机处理,工作十分被动,不能主动的找出问题,优化环节,缺少了最重要的客户掌控,渠道掌控和终端拉动,销售人员对于自己的工作职嫩含糊不清,只做了最表面的基本工作,根据我司的实际状况,我冒昧阐述一下各个工作岗位的工作职能。

1、市场督导。

督导工作不能仅仅局限于促销员管理方面,一方面督导要提高自身的素养,包括对于销售技巧和手段的认识,处理促销员在销售工作中出现的难题;另一方面提升自身的管理潜力,协调潜力,善于处理促销与门店负责人,促销员与其他公司促销员,促销员与店员之间的种种或大或小的矛盾。下面提两点本人的个人管理经验:

1)帮忙销售。市场督导就应连同培训师一齐,对于我司无促销员渠道的店员,进行简单有效的销售技能培训,要给经销商和终端门店负责人认识到,我们不仅仅仅是机器上了柜,同样我们一向关注关心他们的整体销售,对于销售技能方面我们给他们他们进行帮忙培训,让他们对于我司的形象素质都会有着十分好的印象,他会觉得我们在帮他们,同样,不但在销售上他们的感激心理能帮忙我司,对于合作方面,都有这良性发展。

2)惯性推销。在帮忙销售的同时,认真教会门店店员关于我司机型的独特卖点和销售技巧。透过这样的培训,店员如果能够按照教其的方法卖出我司的机器后,肯定在内心有必须的成就感和满足感。这样,在再一次向客人推荐我司的机型,在信心上都会有必须的提高,透过多次的成功,很容易就会构成:某些店员专会推荐我司的机型,而且成功率十分高,以后有客人上门,都会主动的推荐我司的机型,这就是成功的惯性推销,这对于我司的机器在终端门店冲量是很有效果的。

2、业务代表。

除了正常的上柜、售后和回款工作外,在此过程中所接触到的客户工作人员都要建立十分良好的关系,这样在对于自己的工作开展有着莫大的方便,对于自己的基本工作的开展有着比较稳定保障,而且对于其他与其合作的我司的竞争对手的合作状况都能有必须的了解,而且对其公司内部的新政策,以及各方面的有效信息的掌控都有着很大的好处,业务代表最首要的就是透过自身的努力保证送货→回款→售后整个销售链的正常运行。另外还有工作的几个要点:

1)形象管理,对于我司的机型的柜台陈列,和海报宣传,都能做到和店员以及负责人良性沟通,把我司的记型宣传以及形象工作做好;良好的宣传布置和陈列效果会大大刺激购买、提高销量,所以,每次拜访都去帮他整理宣传资料架,做一个漂亮的陈列,让事实说话并影响经销商。

2)价格管理,由于经销商想大幅度的提高自身的利润空间,往往抬高商品的零售价格,所以业务代表对于终端我司机型的零售价格,要与我司的指导零售价格比较不能偏差太大,不然就降低了机器本身的性价比,销售量更少,相对于以薄利多销的方法利润更低。

3)竞品管理,对于竞争品牌的销售信息,包括价格,销售数量,经销商的毛利、其销售政策以及其销售行为都要有必须的了解,及时把信息汇报给区域经理。

3、区域经理

为了实现区域目标,区域经理需要开展超多的协调、沟通、指导、监督、扶持工作;同时,区域经理还需要不断地开拓市场、拜访客户、搜集信息、组织促销或开展其他类型的营销活动。

1)目标管理,根据自身的销售目标、销售数据订好精确到每个客户的目标量,随时了解到目标完成率。例如,根据东区市场销量比例,来分配整体的销售目标,再根据各个客户的目标把销量划分到促销个人。透过各个客户的目标制订后,有促销员的渠道,把任务量分配到促销员个人,设定考核制度,努力到达预定销售目标。

2)价格管理,强化业务代表日常工作管理,其重点在终端零售体系中及时反映不同渠道的价格指标,对于不合理的及时快速有效的解决,并协调解决价格差异。

3)信息管理,区域经理务必建立起一套完善的信息管理体系,以此掌握区域渠道的基本动态,有效跟踪目标完成率,根据差异发现问题并归纳原因,及时解决。另一方应对于公司的决策性的信息,要即使传达给业务人员和督导,信息传递到达及时,有效。另外,要长期定期和不定期的亲自到渠道进行市场调研。

4)费用管理,严格管理并控制区域内各种预算及费用的使用,指导其以最经济的方式运作。

5)铺货管理,严密关注铺货客户每日的提货量,销售量,目标完成量,根据其数据严密掌控其销售动态,及时分配业务代表做好回款和上货的工作。

6)客户管理:关于客户拜访和公关方面的工作,就不多阐述了,相信区域经理都有各自的经验,我就阐述下我个人的经验,当然,我的还是一个词,帮忙管理。

a、帮忙经销商建立进销存报表。绝大多数的个体店经销商,对自身的利润率基本上都没有一个基本的掌握度,一般是要几个月做整体库存和资金盘点才明白自己的是赚还是亏。进销存表的建立能够让经销商明白他某一个区间的实际销售量和利润和安全库存数,能够提醒他合理安排进货,而不致由于断货、品种不全,失去很多应有的利润。以及先进先出的库存管理,能够让经销商减少损失。同时也对小区间甚至每一天的利润都能做到必须的掌控。刚开始经销商可能不在乎,但我们只要耐心地去做,并告诉他这样做的好处,一旦出现断货或盘点亏损等问题,他就会想起你的方法,如果能让他能做到好的成功的系统的管理,至少他会因此感激你。因为你的做法是为了让增加效益,他也会感到你够专业。

b、树立经销商对自己的信心。帮忙经销商制订工作计划,把计划划分成阶段性目标,再落实。随着阶段目标的实现,经销商的信心也会一步步加强,对于工作目标和市场掌控的成就感会对你产生必须的依靠感和强烈信心,工作能做到这步,客户就基本抓在手里了。

7)多做总结。及时总结每个月份客户的销售状况,和目标的完成率。完成不太好的客户,调查原因,多去了解状况,找门店店长,店员了解销售上不去的原因,如果,真是客户的客观原因,其本身的销量就不容乐观的话,我司的利润指数也就会一向偏低,这种状况下就要及时终止合作,避免浪费公司的人力和物力,降低公司的费用。认真总结销售量好的终端门店的优点,能把其经验和门店管理方法教让别的客户,让自己区域的客户都能快速良性的发展。

我们虽然进场比较紧,工作虽然繁琐和辛苦,可这支营销队伍,却有着坚定的为营销中心尽职尽责和为客户贴心服务的思想和行为。就拿房交会来说吧,虽然大家都没有过房产销售经验,对于现场的突发状况更没有经验,可面对客户一窝蜂的闯进售楼部现场,销售人员没有感到害怕,而很冷静的、很耐心的接待好每一位来访客户,在房交会几天的时间里就为公司创造了上千万的销售业绩。在那种情况下也能很好的处理好每一件事情,我们相信再以后的工作也会做的更好。

当然也有做的不好的地方就在没有跟经理协调好的情况下导致了一房两卖,这给公司领导带来了不必要的麻烦,还好发现及时才没有给公司带来很大的损失,这点也以后我们要特别注意的。现在的工作基本上都已经走上了正轨了,业务员也从原来的不懂到现在的主动跟客户交流,在也不刚开始的看到客户问的问题而站在那边无语的表情了。而我也经过这段时间的锻炼,对自己也有了一定的认知。从当时的无所适从到现在的做事有条理都一个改变。记得刚开始被任命销售主管时,跟他们开会的时候都脸红,讲话都打结,开会也不知道说些什么内容,每天就眼巴巴的看着经理给我安排工作做,可现在的我比起以前又近了一步,虽然还有很多不足,但相信再以后的工作中我会努力做的更好。

到目前为止,包括开发商的关系户一起,我们总共签定认购协议115套,这离我们所定的任务远远不够的,从目前的客户登记情况来看还较理想的,可要完成目标就要在努力,要及时跟销售员沟通,销售员也要及时跟客户沟通。所以我也会不定时的检查销售员的客户登记本,跟踪内容,统计客户所提出来的问题。每天的例会也会收集销售员所反应上来的问题,然后及时的给她们解答问题。

下月就要开盘了,为了更好的完成项目的营销工作,实现双赢,我们除做好自己的本职工作外,积极配合公司领导的安排,以销售为目的,为下月的销售高潮奠定基础。现在的工作主要配合领导把预售前的主要资料准备好,协助领导起草商品房买卖合同的拟草评审,五证公示牌的确定及公示函的发放,对周边门面市场调研的数据统计出来发一份给公司,加强现场接待与日常管理。在开盘之前在安排销售员对株洲的整个楼盘进行一次调研,为销售奠定基础。

xxxx年也繁忙的一年,我除了要做好本职工作外还要把每个月的目标分配给每一位置业顾问,监督好她们的工作,争取在原定时间里完成公司所下达的任务。
